Purpose

Establish a standardized daily gemba walk that eliminates variability in management observation, ensures every production zone is audited for 5S and safety, and creates a closed-loop system for identifying and resolving process waste. The checklist transforms unstructured “walking around” into a disciplined improvement tool that every shift lead and supervisor can execute consistently.

Scope

This procedure applies to all production, assembly, and warehouse areas within a manufacturing or fabrication facility. It is intended for shift supervisors, production managers, and continuous improvement leads. The walk covers a predefined route that includes at least eight observation stations per zone: raw material storage, two workstations, inspection point, finished goods, tool/hardware crib, and a team communication board. The checklist must be completed at the start of the first shift, five days per week. Any deviation from the route or skipped station must be logged as a gap in the daily management board.

Safety Precautions
  • PPEWear required personal protective equipment (safety glasses with side shields, steel-toed boots, and hearing protection) before entering the production floor. High-visibility vest is mandatory in areas with forklift traffic.
  • LOTODo not attempt to override or engage with equipment controls. Observe machine guarding and lockout/tagout devices from a safe distance. If a LOTO violation is observed, stop the walk and escalate immediately.
  • WALKStay on designated walkways and painted aisles. Never cross an active conveyor or pass between moving equipment. Use marked crosswalks and make eye contact with forklift operators.
  • CHEMIf entering chemical storage or paint areas, confirm that ventilation is active and that all containers are closed and labeled. Do not touch any unknown substance.

  • Laminated gemba walk checklist (A4, two-sided) or digital SOP app (e.g., ShopDocs) on a ruggedised tablet
  • Permanent marker or stylus for taking notes (no loose paper)
  • Stopwatch or timer (to maintain a consistent pace of ~3 minutes per station)
  • Digital camera or smartphone for capturing “before” and “after” evidence of waste
  • Personal lockout tagout (LOTO) kit — only for observation, not for use

Procedure: Step-by-Step
1 Pre-walk preparation (2 min): Review the previous day’s gemba log and action item board. Note any open items, recurring defects, or safety observations. Ensure your checklist is blank and you have a charged device.
2 Don PPE and confirm route: Inspect and put on all required PPE. Proceed to the designated start point — typically the raw material receiving area. Announce the start of the walk on the radio (e.g., “Gemba walk commencing from Zone A.”).
3 Walk the standard route (12 min): Move at a normal walking pace (no running). At each of the 8 observation stations, stop for 30–45 seconds. Visually check: 5S condition (sort, set in order, shine, standardize, sustain), material flow (no bottlenecks), safety signage (legible and in place), and any obvious hazards.
4 Engage one operator per station (5 min): At each workstation, greet the operator. Ask one open-ended question: “What is the biggest difficulty you face with this job today?” Listen without interrupting. Record the exact response on the checklist. Do not offer solutions during the walk — that happens at the board.
5 Document abnormalities (3 min): Mark each checklist item as green (OK), yellow (minor issue — log for follow-up), or red (critical — stop walk). For red items: take a photo, note the exact location, and tag the responsible team lead. Examples: missing machine guard, blocked emergency exit, unlabeled chemical container.
6 Critical issue escalation: If any red item is found, immediately notify the shift supervisor by radio. Do not proceed further until the area is made safe. Escalate per your facility’s emergency response procedure.
7 Board update and summary (5 min): After completing all zones, go to the gemba communication board (or digital equivalent). Write the top three findings of the day. For each finding, assign: a responsible person, a due date, and a specific countermeasure. Verify that the previous day’s action items are marked as closed or red‑flagged.
8 Close the loop (3 min): Log the completed checklist in the shared folder (or in ShopDocs). Confirm that all red items have been assigned to the appropriate maintenance or safety lead. Walk is considered complete only when the board is updated and the digital log is saved. If this is the last walk of the week, compile a weekly waste summary for the kaizen meeting.
