Purpose

To eliminate production downtime caused by stockouts of essential consumables (screws, glue, sandpaper). This SOP establishes a data-driven reorder point system that aligns with consumption rates, lead times, and safety stock requirements, ensuring uninterrupted workflow while minimizing overstock and carrying costs.

Scope

Applies to all warehouse and production personnel responsible for inventory management, purchasing, and shop floor replenishment of Category C consumables. Covers screws (all gauges), woodworking adhesives, and abrasive papers (all grits) stored in the main warehouse and at point-of-use Kanban stations.

Safety Precautions
  • LOTOLockout/Tagout: Ensure pallet jacks, forklifts, and AS/RS systems are de-energized before conducting physical inventory counts or bin maintenance.
  • PPEWear cut-resistant gloves when handling bulk screw bins. Use dust masks and safety glasses when inventorying or handling sandpaper rolls to avoid inhalation of abrasive dust.
  • ERGUse mechanical lifts or team lifts for heavy glue buckets (>18kg). Maintain neutral spine posture when accessing lower bin locations to prevent strains.

Procedure: Step-by-Step
1 Data Collection & Baseline Audit: Extract SKU-level current on-hand quantities, average daily usage (ADU over trailing 90 days), and supplier replenishment lead times (in days) from your inventory management system. Validate physical stock against system records for a baseline accuracy check.
2 Reorder Point (ROP) Calculation: Compute ROP using the formula: ROP = (ADU × Lead Time) + Safety Stock. Set Safety Stock to 25% of lead time demand for critical consumables. Document the calculation per SKU.
3 Visual Kanban Trigger Deployment: Design and place a Kanban card at the physical bin level corresponding to the calculated ROP. When stock depletes to reveal the card, it authorizes the release of a replenishment order to the designated buyer.
4 Min/Max Level Implementation: Define Min Level = ROP. Define Max Level = ROP + Reorder Quantity (EOQ). Physically mark bin faces with high-visibility min/max indicator tape. Train pickers to flag any stock hitting the Min level immediately.
5 Cycle Counting & Variance Control: Daily, cycle count 5% of high-volume consumable SKUs. Reconcile physical count against system records. Flag any SKU with a variance exceeding 2% for immediate ROP parameter review and recount.
6 Automated Replenishment Workflow: Configure bin triggers within SupplyGrid to automatically generate a purchase order when the Kanban card is scanned, transmitting directly to the approved supplier with defined lead times and minimum order quantities.
7 Monthly ROP Optimization Review: Review the ROP accuracy report monthly. Adjust ADU and lead time inputs based on the latest production forecast. Archive any obsolete SKUs to prevent dead stock accumulation.
