Purpose

The purpose of this SOP is to define a standardized process for conducting periodic audits of Vendor Managed Inventory (VMI) stock locations, data accuracy, and contractual compliance. Consistent VMI auditing minimizes operational disruptions, prevents financial discrepancies due to billing errors, and ensures optimal stock rotation across consignment and Kanban bins.

Scope

This procedure applies to all warehouse locations utilizing Vendor Managed Inventory consignment stock, vendor-managed bins, or Kanban replenishment systems managed by third-party suppliers or internal service providers. It covers both transactional accuracy and physical inventory integrity for all VMI programs exceeding $5,000 in average monthly consumption.

Safety Precautions
  • LOTOLockout/Tagout (LOTO): Ensure all automated storage and retrieval systems (ASRS) are locked out before accessing high-density VMI racks for physical counting.
  • PPEPPE: Wear appropriate personal protective equipment, including high-visibility vest, steel-toed boots, and safety gloves when handling or scanning consignment inventory.
  • ESDESD: Follow electrostatic discharge (ESD) protocols if auditing VMI bins containing sensitive electronic components, including the use of grounded wrist straps and anti-static mats.

Procedure: Step-by-Step
1 Verify VMI contract pricing and terms are up-to-date in the procurement system and match the latest signed agreement.
2 Generate a VMI stock status report from the WMS or supplier portal, focusing on bin utilization and min/max levels.
3 Conduct a physical count audit of high-rotation VMI bins using the 80/20 rule to prioritize SKUs with the highest consumption value.
4 Match physical counts against reported VMI stock levels and contract minimum/maximum thresholds.
5 Investigate and document any discrepancies exceeding the agreed tolerance (e.g., 2%) using the discrepancy log.
