Purpose

This standard operating procedure defines a consistent, auditable framework for handling customer complaints from initial intake through final resolution and closure. The purpose is to ensure every complaint is treated with equal seriousness, documented to a defensible standard, and resolved within defined service-level timelines. By standardizing the complaint lifecycle, the organization reduces legal exposure, improves customer retention, and generates actionable data for continuous improvement. This SOP applies to all staff who may receive, process, or resolve customer complaints in any capacity.

Scope

This SOP covers all incoming customer complaints received via phone, email, web forms, social media direct messages, in-person visits, or third-party review platforms. It applies to all departments that interact with customers, including sales, service delivery, billing, support, and logistics. Excluded from this procedure are formal legal notices, regulatory complaints that require statutory handling, and employee grievances — each of which has its own dedicated process. Complaint categories covered include service quality failures, product defects, billing disputes, delivery issues, staff conduct concerns, and unmet expectations.

Safety Precautions & Prerequisites
  • PRIVData Privacy Compliance: Do not share customer personal information across departments without a documented business need. All complaint records must be stored in approved systems with access controls. GDPR, PIPEDA, or applicable privacy regulations apply.
  • ESCCritical Complaint Escalation: Any complaint involving safety, legal threats, regulatory exposure, or high-value accounts (over $10K) must be escalated to a department head within 1 hour of receipt. Do not attempt resolution without management authorization.
  • DOCDocumentation Integrity: Never alter or delete complaint records after they are logged. Corrections must be made via addendum with timestamp and author identification. All supporting evidence (emails, call recordings, photos) must be attached to the complaint record before closure.
  • REQSystem Access Required: Before handling complaints, ensure you have active credentials for the CRM system, complaint logging database, and document management system. Two-factor authentication must be enabled for remote access.

Procedure: Step-by-Step
1 Receive and Log the Complaint — Capture complaint details from any channel (phone, email, web form, in-person). Record the customer name, contact information, complaint description, date and time received, and the channel used. Assign a unique complaint reference number immediately. If the customer is on the phone, confirm the reference number verbally and read back the complaint summary to ensure accuracy.
2 Categorize and Prioritize — Classify the complaint by category (billing, service quality, product defect, delivery, behaviour, or other) and assign a priority level (Critical / High / Medium / Low) based on severity, safety risk, and customer impact. Critical complaints (safety, legal, or accounts over $10K) require immediate escalation to management. High-priority complaints must receive initial response within 2 hours.
3 Acknowledge Receipt to Customer — Send an acknowledgement within 1 business hour for critical complaints, 2 hours for high priority, and 4 hours for standard. Include the reference number, what happens next, and expected timeline for initial investigation findings. Use the customer's preferred communication channel. For critical issues, a phone call acknowledgement is mandatory.
4 Investigate and Gather Information — Assign the complaint to the appropriate department lead or subject matter expert. Gather all relevant records: order history, service notes, call recordings, correspondence logs. Interview any involved staff and document their statements with timestamps. Review against company policies, service agreements, and warranty terms. All findings must be added to the complaint record.
5 Determine Resolution Path — Based on investigation findings, determine the appropriate resolution: corrective action, credit or refund, replacement, service recovery gesture, or policy exception. Document the proposed resolution with full rationale. Obtain required approvals per the delegation of authority matrix (department manager for up to $500, director for $500–$2,500, VP for above $2,500).
6 Communicate Resolution to Customer — Contact the customer with the proposed resolution, explain the investigation findings in plain language, and confirm their acceptance. If the customer disagrees, listen to their concerns, document the objection, and escalate to a senior manager for a second-level review. All verbal resolutions must be followed up in writing within 24 hours.
7 Implement and Follow Up — Execute the agreed resolution within the committed timeline. Send a follow-up communication 5 business days after implementation to confirm the customer is satisfied. If the customer reports dissatisfaction, reopen the complaint and escalate to the next management level. Update all system records to reflect the resolved status and any credits, refunds, or replacements issued.
8 Document and Close — Complete the complaint closure checklist: verify all actions were taken, confirm customer satisfaction, attach all supporting documentation (emails, notes, approvals, evidence), and mark the complaint as closed in the system. Generate a closure report and file the record in the document management system. Send a final summary to the customer for their records.
