Purpose

To establish a standardized, safe, and repeatable procedure for changing collet-mounted routing bits and setting the cutting depth on handheld portable routers. This procedure mitigates the risk of serious injury from bit ejection or contact with the spinning cutter, prevents damage to the collet and spindle assembly, and ensures predictable, repeatable cut quality across all production and maintenance routing operations.

Scope

This SOP applies exclusively to handheld portable routers (including fixed-base, plunge, and trim router configurations) used in the facility's woodworking, composite fabrication, pattern making, and general maintenance shops. It explicitly covers collet-type bit retention systems only. This SOP does not apply to CNC routers, pin routers, or overarm routers, which are governed by separate machine-specific procedures. All personnel operating portable routers must be trained and authorized on this SOP before use.

Safety Precautions
  • LOTOEnsure the router is unplugged from the electrical mains before performing any bit change or depth adjustment. Verify zero energy state using a plug tester or known working device. Do not rely solely on the trigger switch lock.
  • PPEOperators MUST wear ANSI Z87.1+ rated safety glasses or a full-face shield. Hearing protection (NRR > 25 dB) and cut-resistant gloves (ANSI A4 minimum) are mandatory when handling sharp router bits. Remove all loose-fitting clothing, jewelry, and secure long hair before proceeding.
  • HOTRouter bits and the collet assembly can become extremely hot during prolonged use. Allow the machine to cool to ambient temperature before performing a bit change to avoid thermal burns.
  • KICKImproper depth setting or loose bits can cause violent kickback or bit ejection. Always verify the bit is fully and securely locked in the collet before plugging in the router. Perform a no-load run test at a safe distance before beginning work on the workpiece.
Required Tools & Materials
  • Portable router (de-energized) with correct collet wrenches for the specific model
  • Router bit with the correct shank diameter (1/4", 1/2", 8 mm, etc.) matching the collet
  • Collet cleaning brush or lint-free cloth and compressed air (regulated to max 30 PSI)
  • Rag or cloth for handling sharp bits
  • Depth gauge, machinist's ruler, or digital caliper
  • Optional: Manufacturer-recommended collet nut torque wrench

Procedure: Step-by-Step
1 Lockout/Tagout & Preparation: Disconnect the router from the electrical mains. Place the router on a clean, stable workbench. Failure to disconnect power is a critical safety violation. Select the correct collet wrench set for the specific router model.
2 Collet & Tooling Inspection: Inspect the collet and collet nut for cracks, galling, or debris. Clean the internal bore of the collet and the collet nut threads using a brush or compressed air. Inspect the shank of the new bit for damage, rust, or wear. The bit shank must be clean and straight.
3 Insert Bit into Collet: Depress the spindle lock to prevent the shaft from rotating. Loosen the collet nut counter-clockwise using the wrenches (typically 1-2 full turns). Do not fully remove the nut. Insert the bit shank into the collet. Leave a minimum of 1/8" to 1/4" of the shank visible between the collet and the bit body, but fully engaged inside the collet.
4 Set Depth of Cut: For fixed-base routers: Place the router upside down on a flat surface. Loosen the locking cam/lock knob. Rotate the base to adjust the bit projection below the sub-base. Use a ruler or depth gauge to measure the exact depth from the sub-base to the cutting edge tip. For plunge routers: Place the router on a flat surface. Release the plunge lock. Lower the motor until the bit touches the surface. Lock the plunge depth rod(s). Align the depth stop rod with the desired micro-adjustment setting. Fine-tune using the turret stop or micro-adjust knob.
5 Tighten Collet Nut: While holding the spindle lock, tighten the collet nut clockwise using the wrenches. Tighten firmly to manufacturer specification (typically hand-tight plus 1/8 turn, or 15-25 in-lbs). Do not overtighten, as this can damage the collet and cause excessive runout.
6 Final Safety Check & Run Test: Verify the bit is securely locked by gently tugging on the bit body. Ensure the collet nut is flush and properly seated. Plug the router in. Wearing full PPE, perform a no-load run test for 10-15 seconds at variable speeds (if applicable). Listen for vibration, chattering, or excessive noise. Adjust speed to the correct range for the bit diameter.
7 Documentation: Record the bit change and depth setting on the machine usage log or PM sheet. Note any issues found during inspection, such as worn collets or damaged bits.
