Program Overview

Takt time is the heartbeat of lean production. It is the rate at which a finished product must be completed to meet customer demand. This program codifies the single approved formula — Takt Time = Available Production Time / Customer Demand — and mandates its application across all assembly lines. Every production supervisor, lean coordinator, and shift lead is required to calculate, post, and validate takt time at the start of each shift. Deviations exceeding ±5 % must be escalated through the formal countermeasure process outlined in Section 4. The program enforces a standardized calculation template, a bi-weekly audit trail, and a visual management board at each line. No ad‑hoc formulas or localized variants are permitted. This is the single source of truth for production pacing within the organization.

Scope & Applicability

This program applies to all assembly lines, sub-assembly cells, and final assembly stations within the organization's production facilities — including contract manufacturing partners operating under the company's quality management system. It covers every shift pattern (day, swing, night, weekend) and any production process where discrete units are assembled. The following departments are directly bound by this standard: Production Operations, Lean & Continuous Improvement, Industrial Engineering, Quality Assurance, Supply Chain (for demand data input), and Training & Development (for onboarding content). Exceptions may be granted only by the Director of Operations for prototype lines with a build quantity of fewer than 10 units per month. All exceptions must be documented on the approved deviation form and reviewed quarterly.

Core Directives & Workflow Rules
  • F1Formula Standardization: Only the approved formula T = A / D is permitted, where T = takt time (seconds per unit), A = available production time per shift (seconds, net of planned downtime), and D = customer demand per shift (units). No local variants or weighted averages are allowed.
  • F2Demand Data Discipline: Customer demand must be sourced exclusively from the approved MRP demand file published at 16:00 each day. Manual override is prohibited unless authorized by the Production Control Manager. All adjustments must be logged in the demand change register.
  • F3Visual Posting: Each assembly line must display the current shift's takt time on the standardized visual management board (whiteboard or digital screen) using the official template. The takt time value must be expressed in seconds per unit and colour-coded: green (within ±2 % of target), yellow (±2–5 %), red (> ±5 %).
  • F4Real‑Time Monitoring: Supervisors must conduct a takt time check at the top of every hour. If actual cycle time deviates from takt time by more than 10 % for two consecutive observations, a formal problem‑solving A3 must be initiated before the end of the shift.
  • F5Data Integrity: All takt time calculations must be recorded in the approved digital log (or paper log where digital is unavailable). Logs must be retained for a minimum of 12 months and are subject to spot audit by the Lean team without notice.
Roles & Responsibilities
  • Production Supervisor: Calculates and posts takt time at the start of each shift. Conducts hourly variance checks. Initiates A3 problem-solving when deviations exceed thresholds. Ensures all team members are trained on the current takt time and its meaning.
  • Lean / Continuous Improvement Coordinator: Audits takt time compliance bi-weekly. Maintains the single approved formula template. Facilitates monthly takt time review meetings with production supervisors. Reports aggregate adherence metrics to the Operations Manager.
  • Industrial Engineer: Validates available production time calculations for each line (including planned downtime allowances). Reviews line balancing against takt time quarterly. Recommends process improvements when takt time cannot be achieved consistently.
  • Production Control Manager: Owns the demand data integrity. Publishes the daily demand file by 16:00. Authorizes any demand data overrides and logs them in the change register. Provides a 30‑day demand forecast to support takt time planning.
  • Training & Development: Incorporates this program into all production onboarding. Delivers annual refresher training on takt time calculation and variance response. Maintains training records for each affected employee.

1 Shift Start Calculation: At the beginning of each shift, the Production Supervisor obtains the approved demand file from the shared drive (or from the Production Control Manager). Using the standardized calculator template, they enter available production time (shift length minus planned breaks, PM, and changeovers) and customer demand. The template auto-calculates takt time in seconds per unit. Result is posted to the visual management board before the shift start huddle.
2 Hourly Monitoring & Logging: Every hour on the hour, the supervisor or designate observes the current cycle time at the line and compares it to the posted takt time. The observation is logged in the digital shift log (or paper log) with time, actual cycle time, variance percentage, and any countermeasure initiated. If variance exceeds 10 % for two consecutive hours, an A3 problem-solving process begins immediately.
3 End-of-Shift Reconciliation: At shift end, the supervisor completes the shift summary in the log: actual units produced, average cycle time, downtime events, and any demand changes. The log is reviewed and signed by the incoming supervisor during the shift handoff. Any unresolved takt time issues are highlighted in the handoff notes and escalated to the Lean Coordinator if they persist for more than one shift.
4 Bi-Weekly Compliance Audit: Every two weeks, the Lean Coordinator audits a random sample of 20 % of shift logs from the preceding two weeks. Audit checks: correct formula used, demand source verified, variance thresholds respected, A3 initiated when required, logs complete and signed. Results are recorded on the Takt Time Compliance Scorecard and shared with the Operations Manager. Lines scoring below 85 % receive a corrective action plan within 5 business days.
5 Monthly Program Review: The Operations Manager chairs a monthly takt time program review with Production Supervisors, Lean Coordinator, and Industrial Engineer. Agenda: aggregate compliance score, recurring variance patterns, demand forecast changes for the next 30 days, training gaps, and process improvement opportunities. Decisions are documented and action items assigned with due dates. The program is formally updated if systemic issues are identified.
